You build it so the parts that change and the parts that stay still are cleanly separated — you freeze a few simple agreements between your tools, and let everything else stay free to improve with each new model. After a year of building forVEX — the AI operating system I run my real estate business on — that's the shift I'm making right now, and it's the most important one yet.

Here's the honest version of where my thinking has landed — and why I had to rethink the whole shape of it.

Why does an AI system go stale in the first place?

Because the tools keep getting better, faster than you can rebuild around them. Every few weeks there's a stronger model or a better way to work. That sounds like good news, and it is — until you've wired your business tightly to one specific tool. Then every upgrade is a threat instead of a gift, because adopting it means re-doing your plumbing.

So most people freeze. They lock their setup to keep it stable. And the moment you freeze, you stop benefiting from the very advances that made AI worth using. I kept running into this wall: the more I hard-wired, the more each new release felt like a problem to manage instead of a win to grab.

The mistake I was making: mining instead of capturing

My first instinct was to point AI at everything I'd done — the notes, the files, the activity — and have it read back over the pile to figure out what happened: which deal, which property, what I'd decided. That's "mining," and it's brittle. You're asking a machine to re-infer structure that was never written down, long after the moment when it would've been easy to write down.

The fix flips it around. The part of the system that did the thing records it the moment it happens, in a clean, structured way. It already knows it just saved a deal, which property it was, that it published two posts. Capture it at the source and there's nothing left to mine. That one change deleted a whole category of problem instead of trying to out-clever it.

Three jobs, not one do-everything tool

The other shift was to stop asking one tool to be everything. In my world there are really three distinct jobs:

The hands — the AI that actually does the work in each lane of the business: marketing, finance, property operations. The ledger — a stable system of record that remembers what happened and ties every action back to the right property or deal. And the eyes — a reasoning layer that watches the timeline and spots connections across lanes, so a house I just put under contract on the operations side can get flagged as a perfect before-and-after story on the marketing side, without me remembering to connect the two.

Those three used to feel like they were competing. They stopped competing the moment I put a stable line between them and let each do the job the others structurally can't.

Stabilize the contract, not the capability

This is the counterintuitive part, and it's the whole idea. You don't get stability by freezing your tools. You get it by freezing the handful of simple agreements between your tools — what a recorded event looks like, how every lane refers to the same property by the same name, and how a lane logs that it did something. Lock those few contracts solid.

Then let everything else stay loose on purpose: the prompts, the models, even entire new parts of the business added later. Because the stable seam is small and well-defined, the tools on either side of it can keep improving forever without breaking anything. That's what turns each new AI release back into a gift — I can swap in something better without touching the foundation.

Where does the human stay in the loop?

Everywhere it matters. Nothing acts on its own until it's been watched being right for weeks. Low-stakes suggestions just collect into a daily digest I skim. Anything that would actually change my records is propose, approve, then write — never automatic. It's the same rule I've held to since day one: AI clears away everything that isn't the decision, and the decision stays mine.

The honest tradeoff

Capturing at the source has one real weakness: discipline. Mining looked at everything, sloppily but completely. Capturing is clean but only sees what a lane remembered to record — so if a step gets skipped, there's a silent gap and nothing flags it. My fix is unglamorous: a task isn't done until its event is logged, plus a light periodic sweep as a backstop to catch anything missed. I'd rather have a clean record I have to be disciplined about than a messy one I have to constantly second-guess.

Is this AI running your business on its own? No. It proposes; I approve anything that counts. The point isn't autonomy — it's leverage with a human still holding the wheel.

Do you have to be technical to think this way? The principle isn't technical at all: capture decisions when they happen, and separate what changes from what stays. A contractor, a shop owner, or an investor can apply that without writing a line of code.

Why rebuild something that already works? Because "works today" and "keeps up with what's coming" are different things. I'd rather build the foundation that lets me keep rebuilding than freeze a setup that's obsolete in three months.

The bigger picture

A year into building with AI, the lesson that keeps repeating is this: don't build the cathedral, build the foundation that lets you keep rebuilding the cathedral. The tools will keep changing — fast. The operators who win won't be the ones with the fanciest setup today; they'll be the ones who built so the next advance is something to plug in, not something to fear.
